Use Gemini in Google Sheets to Draft a KPI Commentary with Its Gaps Visible

Cihan's view: Use the Sheets AI function to draft one short note per KPI from a bounded table, then compare every number and explanation with the source before sharing it.

A monthly KPI table often contains enough numbers to look authoritative and not enough context to explain them. Gemini in Google Sheets can help draft a readable commentary, but the missing target or cause still belongs to a person.

This guide uses the Google Sheets AI function with a small fictional KPI table. The output is a reviewable commentary column and a list of gaps. It is not a forecast, diagnosis, or performance result.

Evidence label: Documentation-based and illustrative. Google’s current help documents the =AI() and =Gemini() functions for generating text and summarizing sheet data. The table and expected commentary are fictional. No Gemini run or business result is claimed.

What you will make

You will create:

  • a KPI table with the source values unchanged
  • a short draft commentary for each row
  • a visible note when the target, comparison period, or cause is missing
  • a review decision for each line: share after review, investigate, or leave blank

The decision is whether a line is ready for human review, not whether Gemini has explained the business.

Prerequisites

Use Google Sheets with an eligible Google Workspace or Google AI plan. Google’s help says you can enter =AI() or =Gemini() in a cell, or use Insert function AI. Feature access and plan requirements can change, so check the account and workspace before using the workflow.

Create a blank sheet with these columns and paste the complete fictional rows:

Metric | Period | Actual | Target | Prior period | Owner | Known context
Qualified demos | 2026-09 | 18 | 20 | 16 | Sales | Two demo requests were postponed by the buyers
Support first response hours | 2026-09 | 9 | 8 | 7 | Support | The staffing change date is not stated
Invoice cycle days | 2026-09 | 6 | 6 | 6 | Finance | No cause is recorded

The table deliberately leaves causes and definitions incomplete. Do not add customer, employee or financial records while learning the method.

Three steps

1. Add a bounded commentary column

Add a new column named Draft commentary. In the first data row of that column, enter this formula, adjusting the source range to your sheet:

=AI("Write one neutral sentence about this KPI using only the row values. State the actual, target, and prior period exactly. If target or prior period is blank, write UNKNOWN for that comparison. Do not infer a cause, forecast a result, praise performance, or recommend an action. End with REVIEW when the row contains a missing cause or definition.", A2:G2)

If your sheet uses the alternate function name, Google documents =Gemini() as an option. Use the function available in your account. The generated text is a draft, not a verified report.

2. Fill the column, then inspect the source rows

Use the sheet’s fill or autofill control to apply the same instruction to the remaining rows. Keep the original columns visible beside the generated column. Google notes that generated content can be inserted into a cell and attributed to you in version history, so check the cell before accepting it into a shared report.

For the sample, the first row has a target and prior period, but its postponed demos are context, not proof of cause. The second row has a target and prior period, yet the staffing change date is missing. The third row has matching values and no recorded cause. The commentary should keep those limits visible.

3. Make a human review column

Add Decision and enter one of these values after checking each row:

SHARE AFTER REVIEW
INVESTIGATE MISSING CONTEXT
LEAVE BLANK UNTIL DEFINED

Do not let the formula decide the label automatically. A manager or metric owner must check the definition, period, target and explanation before the text enters a board or client report.

Checkable artifact

Your sheet should contain:

  1. the original seven source columns
  2. one generated draft commentary column
  3. one human decision column
  4. visible missing-context notes

Do not replace the source table with generated text.

Acceptance checks

The workflow passes when:

  • the actual values remain 18, 9 and 6
  • the targets remain 20, 8 and 6
  • the prior values remain 16, 7 and 6
  • the two postponed demos are not treated as a measured cause
  • the missing staffing-change date remains missing
  • the commentary does not invent a forecast, saving, trend or recommendation
  • every row receives a human decision before sharing

Troubleshooting

The AI function is unavailable. Check the Google Workspace or Google AI plan and the current Sheets surface. Do not treat a missing function as proof that your account has the feature.

The formula changes a number. Compare the generated cell with the source row and keep the original value. Narrow the instruction to copy each number exactly and rerun only the affected cell.

The commentary invents a cause. Add If the cause is not in Known context, write CAUSE UNKNOWN and inspect the row again. A plausible explanation is still an unsupported explanation.

The fill range includes a header or unrelated cells. Undo the fill, select only the data rows, and confirm the source range before generating again.

Limits and decision

This workflow drafts plain-language notes from a table. It does not validate metric definitions, explain causality, calculate business impact, or approve a report. Keep personal, confidential and regulated data out of an unapproved workspace.

TRY it for a small internal table when the metric owner can check every row.

SKIP it when the KPI definition is unsettled, the source data is sensitive, or a reader may treat commentary as a verified causal analysis.

USE the draft after a human confirms the values, comparisons and missing-context notes.

For a related structured-data workflow, see Use ChatGPT to Turn a Spreadsheet into a Data Dictionary. The next task is to have the metric owner define any missing target or cause before the report is shared.
