Use ChatGPT to Turn a Process Note into an Owner and Control Matrix
Cihan's view: Upload a clearly labeled process note, ask ChatGPT to separate stated facts from gaps, then review each owner and control against the original text before using the matrix.
For: managers and operators who have a process description but no clean handoff table.
You will create: a small matrix with process step, stated owner, control, evidence, and open question.
Evidence label: Documentation-based guide. The sample output below is illustrative. No ChatGPT run is claimed.
What you need
Use ChatGPT on the web with file uploads available for your account. OpenAI’s documentation says ChatGPT can work with text files and can answer questions about uploaded files. Access, file limits, and supported features vary by plan and workspace settings.
Use a fictional or approved process note. Do not upload confidential customer, employee, legal, or security information unless your organization permits that use.
Sample input
Create a plain-text file called refund-review-process.txt with this content:
Refund review process
A customer sends a refund request to support.
Support checks the order number and records the request in the case system.
If the order is outside the normal refund window, the case goes to the operations manager.
Finance issues approved refunds on Tuesdays and Thursdays.
The process note does not say who checks that the refund was actually issued. It also does not state which evidence support should attach before escalation.
Steps
- Start a new ChatGPT conversation and attach
refund-review-process.txt. - Paste the prompt below. Ask for a matrix, not a polished policy.
- Read the output beside the source note. Mark every owner, control, or evidence item that the note does not state.
- Ask for a second pass that removes invented details and keeps unknowns visible.
- Copy the final matrix into your normal review document. A person who owns the process should approve it before anyone treats it as a procedure.
Copyable prompt
You are helping me review a short process note.
Read the attached file and produce a table with these columns:
1. Process step
2. Owner explicitly named in the source
3. Control or check explicitly stated in the source
4. Evidence mentioned in the source
5. Open question
Rules:
- Use only information in the attached file.
- Never infer an owner from a job title or from what seems normal.
- If the source does not name an owner, write "Not stated".
- If the source does not name a control or evidence item, write "Not stated".
- Keep one row per process step.
- Add a short source quote for each non-empty owner, control, or evidence cell.
- After the table, list decisions a process owner must make before this can become an approved procedure.
Illustrative output
| Process step | Owner explicitly named in the source | Control stated in the source | Evidence mentioned | Open question |
|---|---|---|---|---|
| Receive refund request | Not stated | Not stated | Not stated | Who receives and assigns the request? |
| Check order number and record request | Support | Order number is checked | Case system record | What fields and attachment are required? |
| Escalate an out-of-window request | Operations manager | Request is escalated when outside the normal window | Not stated | What evidence must support attach? |
| Issue approved refund | Finance | Refunds are issued on Tuesdays and Thursdays | Not stated | Who confirms the refund was issued? |
This is a desired example, not a model-generated result. Compare every row with the source before using it.
Acceptance checks
The matrix passes this review when:
- It has four process steps from the sample note.
- It names Support, the operations manager, and Finance only where the note names them.
- It leaves the missing recipient, evidence, and confirmation details visible.
- Every filled fact can be found in the source note.
- A process owner can answer each open question without guessing.
If the result goes wrong
- ChatGPT invents a control: ask it to quote the exact source sentence beside each filled cell, then delete any cell without a matching quote.
- Several steps get merged: add
Keep one row per sentence that describes an action or handoffto the prompt. - The file is not usable: check that the upload finished, the file is plain text, and the conversation shows the attachment before asking for the matrix.
Limits and privacy
This workflow organizes stated information. It does not prove that a control works, assign accountability, or replace policy review. Keep confidential material out unless your workspace rules allow it, and review the source and output before sharing.
