Use ChatGPT to Turn a Board Update into a Reviewable Decision Brief

Cihan's view: Give ChatGPT a complete board update, ask it to label each statement as fact, assumption, or decision request, then review every row against the source before sharing the brief.

A board update can look complete while still hiding the one thing the meeting needs: a clear decision request.

This documentation-based example shows how to turn a fictional update into a short brief with three sections:

  • facts copied from the source
  • assumptions that still need evidence
  • decisions the board is being asked to make

It is for office professionals who need a cleaner meeting artifact, not an automatic board recommendation.

Evidence label: Documentation-based and illustrative. The workflow follows OpenAI’s current file and prompting guidance. The input and output below are fictional editor-written examples. No model run is claimed.

What you need

  • ChatGPT with access to the chat surface and file upload if your plan and workspace provide it
  • a fictional or approved board update in plain text, PDF, or DOCX
  • permission to share the source with the service
  • five minutes for a human source check

Do not upload confidential board material unless your organisation’s policy permits it. Use the plain-text sample below if you are learning the method.

Sample input

Save this as northstar-board-update.txt:

Northstar Systems board update, 14 October 2026

Revenue for Q3 was $420,000. The target in the July plan was $450,000.
The enterprise pipeline contains 18 open opportunities. Six are marked likely to close this quarter in the CRM.
The support team has asked for one additional implementation specialist.
The product team says the reporting export could be ready in November, but the date is not committed.
The sales lead recommends entering Germany before the end of the year.
The finance lead says the expansion budget has not been approved.
Decision needed: confirm whether to hire an implementation specialist and whether to fund Germany research in Q4.

The sample contains numbers, opinions, and a decision request. That mixture is the point. A polished summary can blur the difference.

Steps

1. Start a new chat and attach the approved file

Open ChatGPT, start a new chat, and attach northstar-board-update.txt if file upload is available to you. If it is not, paste the text between clear delimiters.

Do not ask for a recommendation yet. First ask for a traceable classification.

2. Paste this prompt

You are preparing a review brief from the source between <source> tags.

Create a table with these columns:
1. Source statement
2. Label: FACT, ASSUMPTION, or DECISION REQUEST
3. Evidence or exact source phrase
4. Missing information or question
5. Proposed owner, only if an owner is explicitly named in the source

Rules:
- Copy facts without improving, rounding, or combining them.
- Label a statement FACT only when the source states it as a recorded result or current condition.
- Label an opinion, forecast, recommendation, or uncommitted date ASSUMPTION.
- Label an explicit request for approval DECISION REQUEST.
- Do not invent owners, dates, targets, risks, financial effects, or recommendations.
- If a statement could fit two labels, explain the ambiguity in the last column.
- End with a separate section called "Questions for human review".
- Quote the source phrase for every row so a reviewer can check it.

3. Review the artifact before sharing it

Check the table against the original input, line by line. The output should preserve $420,000, $450,000, 18, six, November, and Q4 exactly as written. It should not turn the sales lead’s recommendation into a fact or treat the unapproved budget as available.

A useful decision brief ends with questions such as:

  • What evidence supports the six likely opportunities?
  • What is the cost and start date for the specialist hire?
  • What does Germany research include, and who approves the budget?

Those questions are review work, not missing polish.

Checkable artifact

Your final brief should contain:

  1. one row for each meaningful source statement
  2. a label on every row
  3. an exact quote or traceable source phrase
  4. a blank or explicit note where the source lacks an owner, date, or evidence
  5. a separate decision-request section

Acceptance checks

The brief passes when:

  • the Q3 result remains $420,000, not $450,000
  • the six likely opportunities are not presented as closed revenue
  • the November export date remains uncommitted
  • the Germany recommendation remains a recommendation
  • the two decision requests remain separate
  • every proposed owner appears in the source, or the owner field says Not stated

Troubleshooting

The output invents an owner. Add Never infer an owner from a department or job title to the prompt and rerun only the affected section. Then compare it with the source.

Numbers are rounded or combined. Ask for a source-to-output comparison table. Do not trust a corrected-looking total until you check it yourself.

The file upload is unavailable. Paste the complete text inside the tags. Keep the same source boundary and do not shorten the sample.

Limits and privacy

This workflow sorts statements. It does not verify revenue, predict a market, or approve a hire. A board brief can support a discussion, but a person still needs to confirm the source, context, and authority for each decision.

If this task involves confidential information, follow your organisation’s approved AI and data-handling policy. Remove personal or commercially sensitive details from practice files.
